AI implementation platform · Built in the Caribbean
Five specialist agents. Five human approval gates. Built in the Caribbean, deployable anywhere. Say the goal in plain language; get back a tested, governed prototype and a Decision Pack you own. We are raising a £2M seed round and forming pilot Cohort One.
The implementation gap
95% of enterprise generative-AI pilots deliver no measurable return (MIT Project NANDA, “The GenAI Divide: State of AI in Business 2025”). The gap isn't ambition — it's governed implementation. We build the bridge.
Builds start without testing data, ownership or a defined outcome.
Privacy and oversight get bolted on after the demo — exactly where procurement stops the project.
Caribbean institutions rarely have in-house AI teams and rely on long, costly outside engagements.
The solution
A real need goes in, in the owner’s words — no AI team, no technical spec. Five agents build on each other’s work, a named person approves every gate, and out comes a Decision Pack the client owns.
See the engine →Cohort One is forming: 3–5 governed pilots, each shipped in 21 days and published as a case study. Proof, in public.
Join Cohort One →Not advice. Not a chatbot. A plan a bank, a ministry or a buyer can trust.
The platform
Five core agents run the pipeline, each building on the last, with a Council of AI Reviewers arguing every gate before a named human signs it. Two more work alongside them: Partner takes the approved build to the buyer’s own infrastructure, and Impact measures the change it makes.
How it works · the 21-day build
A named human approves every step, and the system cannot skip one. Each gate is approved, returned or stopped with a written reason. Once the build gate is passed, Partner hands the approved build to the buyer’s own integrator or cloud partners with a deployment runbook, so the buyer runs the system, not us. Impact sets KPIs with year 1, 3 and 5 targets.
Finds the real problem; every claim tied to evidence
Scores data, process, people, tech and rules
Maps who does what, and where humans stay in charge
Checks privacy, fairness and security
Scopes, builds and tests the 21-day MVP
The Decision Pack: problem brief · readiness score · workflow · governance review · working prototype · full audit trail — and the client owns all of it.
First deployments
Two sectors on one core: health resilience and creative commerce — deliberately different, to prove one governed platform can serve very different needs without being rebuilt. Our first letter of intent is from a Trinidad fashion designer, in creative commerce.
Our first use case applies the CARI Forge engine to health resilience — a governed, human-in-the-loop system built around a real community need.
Our second use case applies the engine to creative commerce — governed AI that helps Caribbean creators and businesses turn cultural value into everyday economic opportunity.
Different sectors, one governed platform — evidence that new use cases deploy without rebuilding the core.
Defensibility
Business Operational, customer and service problems worth solving
People Everyday needs and lived experience kept in the design
Partners Local expertise, data and implementation capacity
The opportunity
Worldwide AI services spend, 2026 (Gartner).
~2,000 Caribbean institutions × ~£75k a year — a bottom-up working assumption, not booked revenue.
30 licensed organisations, ~1% of SAM — a target to be tested with Cohort One.
Two revenue doors, one buying trigger. Businesses buy efficiency; banks, ministries and public services buy trusted, accountable delivery. Honest sizing: SAM and SOM are bottom-up working assumptions, to be tested with Cohort One — targets, not bookings. The full model is in the investor deck.
Business value and human value move together.

One implementation engine, three revenue lines. Margin expands with every build as licences outgrow pilots.
Fixed fee, fixed scope. Low-risk entry for the buyer and near-term revenue for us.

CARI Forge agents
Five core agents — discovery, readiness, workflow, controls and builds — plus partner (deployment handoff) and impact, turn a priority into a structured, decision-ready process.
Human team
Business owners, delivery partners, domain experts and people affected by the service shape decisions, approve key gates and keep the work grounded in real life.
Where we are
No inflated traction, no vanity metrics. We are pre-revenue. Here is the actual state of play, and what the seed round unlocks.
The full five-agent pipeline is live at cariforge.com/888: 32/32 production checks pass, including stage-skip and cross-tenant attacks, and 8/8 required security threat tests. Agents run on scripted test data today; live model calls switch on before Cohort One.
A Trinidad fashion designer signed a letter of intent for a paid pilot on 9 September 2026 — our first design partner, in creative commerce.
3–5 governed pilots via Future Caribbean, founder networks and the diaspora — each one published as a case study.
Live model runs, 18 pilots delivered, 7 licensed organisations and £0.42M ARR — targets, not bookings.
We’re raising a £2M seed round. “Can it be built?” is already answered. This round answers what’s left: will institutions pay, and can it scale beyond the founders? It funds our first engineering hires, go-to-market and Cohort One delivery over 18 months — winning the Caribbean first, then taking the engine to other emerging markets.
Due diligence
An orchestrated multi-agent workflow with governance gates and retrieval over a proprietary knowledge graph — not a single prompt on top of a general model. We'll walk any technical reviewer through the architecture.
A governed, prototype-ready proof of concept for a business or community need: problem brief, readiness score, workflow map, governance review, working prototype and decision pack.
Future Caribbean is a partner initiative that convenes communities and incubates ideas for the region. The roles are complementary: Future Caribbean surfaces the needs; CARI Forge implements them.
Every workflow is designed around a real need, human approval points and the lived experience of the people expected to use or be affected by the system.
CARI Forge is pre-revenue. The v1.0 platform is live and our first customer has signed a letter of intent for a paid pilot. Agents run on scripted test data today; live model calls switch on before Cohort One. Market and revenue figures on this site are targets, not bookings. The deck includes the full model.
A £2M seed round, modelled over 18 months: 50% platform and engineering, 19% go-to-market and partnerships, 14% Cohort One and delivery, 8% legal, compliance and G&A, 9% contingency. Instrument and terms on request.
For early partners
Cohort One has 3–5 pilot slots for businesses and public services. Bring one real workflow or service need — we'll do a 2-minute walk-through of the engine on a problem you choose, and if it's buildable in 21 days, you'll know within one conversation.
Join the forge
The Caribbean shouldn't wait for AI to be built somewhere else. We built the engine — help us put it to work. Next step: a 2-minute walk-through, on a problem you choose. We reply within one business day.
